Roof replacement cost is not the shingle price

What you see from the street is the covering. Underneath it sits the deck, the underlayment, a drip edge round the perimeter, flashing everywhere the roof meets something else, and a ventilation path running eave to ridge. Each does a job, and the new roof is only as good as whichever of them was skipped.

This is where quotes quietly differ. Everyone prices the shingle, so two estimates for the same product can sit a long way apart because one replaces the flashing and one reuses it, or one includes new pipe boots and ventilation work and the other leaves them.

The parts that are cheap while the roof is open are expensive afterwards, because reaching them later means lifting the roof you just paid for. Flashing, boots, drip edge, ventilation — all of them fall in that category. Spend it while the deck is exposed or plan to spend more later.

Full roof replacement in Tomball: tear-off, or over the top

Laying a new roof over the existing one is faster and cheaper and is sometimes permitted. It also hides the condition of the decking, adds weight, and traps heat between the layers — which in this climate shortens the life of the roof you have just bought.

The argument for a full tear-off is simpler than any of that: nobody knows what the plywood looks like until the old material is off. Where there has been a slow leak the sheet underneath is soft, and going over the top means nailing a new roof into wood that will not hold a nail.

That decking allowance is the line that moves. Most quotes cover a stated quantity of bad sheets and then charge per sheet beyond it. Find the quantity and the rate before you sign, because that is the usual route by which a fixed price stops being fixed.

Two warranties come with a new roof and they are not the same. The manufacturer warrants the material. We warrant the workmanship — and workmanship is what most roof problems turn out to be. Ask how long that runs and what voids it. Several manufacturer warranties carry ventilation requirements that void the cover if the attic underneath does not meet them.

Nobody knows what is under the covering until it is off. Quotes carry an allowance for replacing bad sheets and a rate beyond it — those two numbers are the difference between a firm price and an estimate.

The material you choose

Three-tab, architectural, impact-rated, metal and tile all sit at different prices and different lifespans, and in this heat the cheapest option is rarely the cheapest over twenty years.

What to ask before you hire anyone.

Texas does not license roofing contractors, so the checks nobody did for you are the checks you make yourself. Four that are worth the awkwardness.

  • Is the flashing new, or are you putting my roof back over the old metal?
    Reused flashing on a new roof is the single most common way a replacement quote gets cheap. It is also where the next leak starts, at a joint that is now under a roof you cannot open.
  • What decking allowance is in this price, and what do extra sheets cost?
    The allowance and the per-sheet rate. Without both numbers a fixed price is only fixed until the tear-off, and this is the line that moves on almost every job.
  • How long is the workmanship warranty, and what voids it?
    Material and workmanship are separate covers from separate parties. Most problems are workmanship, so the length and the exclusions on that one matter more than the headline on the shingle wrapper.
  • Whose crew is it, and do they carry workers compensation?
    Plenty of good outfits use subcontracted crews and there is nothing wrong with it. You just want to know, and to know they carry workers compensation, because somebody is working at height on your property for several days.

Should I replace or keep repairing?

When repairs stop being isolated, the answer has usually already changed. One failed boot on a sound roof is a repair every time. Three patches in different colours on a twenty-year covering is a replacement being paid for in instalments.

Can a new roof go over the old one?

Sometimes it is allowed, and we would still rather tear off. A layover hides the deck, adds weight and traps heat, and in this climate that comes off the life of the roof you just bought.

How long does the work take?

Most single-family roofs here are a one to three day job once it starts, weather permitting. Bad decking adds time, and so does anything that has to be ordered rather than pulled off a shelf.

What should I do to prepare the house?

Move vehicles off the drive, take pictures off walls that back onto the roof structure, and cover anything in the attic you care about — tear-off shakes decades of dust loose. If you work from home, plan for noise rather than hoping.

Do I need a permit?

Published Houston figures for 2026 put installed architectural shingle work at roughly $4.50 to $8.50 per square foot of roof, most homes landing between $7,500 and $16,500. Shape moves that number more than size does. Valleys, dormers, a steep pitch and a second storey all cost more per square than a plain gable of the same area.

What is the best time of year to replace a roof?

Autumn through early spring, on this stretch of coast. Two opposing problems create that window. Shingle sealant strips need warmth to bond, so a genuinely cold install has to be hand-sealed to hold. At the other end, above about 100 degrees the shingles go soft enough to scuff under a boot and are easier to misalign. Autumn also lands after the summer storm rush, which means scheduling is possible and you are not queueing behind half the county filing claims in the same fortnight.

Should a 20 year old roof be replaced?

Not on the date alone. Age is a reason to get up there, not a diagnosis. What decides it is the field and the deck underneath — granule loss across the plane, edges gone brittle, leaks turning up in different places rather than the same one twice, soft spots underfoot. A twenty-year roof that was ventilated properly and has one split boot needs a boot. Anyone quoting a replacement off the install date has not been on the roof.
